McKinsey put a name to this tension in a recent episode of The McKinsey Podcast, “AI is everywhere. The agentic organization isn’t—yet.” McKinsey Senior Partner Alexis Krivkovich calls it “the great paradox”: companies have invested expecting massive transformation, “yet more than 80 percent of companies say they’re not yet seeing impact on the bottom line from those investments.” McKinsey’s framing of the problem: “The real challenge isn’t the technology—it’s redesigning workflows, leadership, and culture for an agentic world.” Or, as Krivkovich puts it, “Change management is no longer an episodic thing. It’s a perpetual state.”

Using AI Tools Is Not the Same as Being Agentic
There’s an important difference between adopting AI tools and becoming an agentic organization. Adopting tools is a purchasing decision: license an assistant, turn on a feature, run a pilot. Becoming agentic is an operating decision. It means AI agents own defined pieces of real workflows, act inside your systems with the right permissions, and hand off to people when judgment, approval, or accountability is required.
In a tool-centric organization, AI helps individuals go a little faster. In an agentic organization, the work itself is redesigned: an agent triages the alarm queue and drafts the incident report, a contact center AI agent resolves routine calls and routes the rest with full context, and a governance layer records who (or what) did what, when, and with which data.
Why Mid-Market and Multi-Site Organizations Get Stuck
Large enterprises have transformation offices and data science teams. Mid-market and multi-site organizations usually don’t, and they face a few specific obstacles.
1. AI sits next to systems, not inside them
Most AI in use today lives in a browser tab or a chat window. It doesn’t connect to the phone system, the ticketing platform, the access control database, or the video management system. Without those connections, AI can only advise; it can’t act, and people end up copying and pasting between screens.
2. Governance and security lag behind adoption
Shadow AI is real. Employees use consumer tools with company data because they’re useful, while IT and compliance teams scramble to understand what’s being shared. Krivkovich makes the same point about agentic AI: “The day-to-day workflows and the rituals around ways of working will need to fundamentally change.” Real gains come from asking which decisions an agent can own, which require a human, and which need human confirmation, then rebuilding the workflow around those boundaries.
5. Roles haven’t caught up
Agents change what people do, not just how fast they do it. According to Krivkovich, “Seventy-five percent of roles need fundamental reshaping right now,” including leaders and the teams that report to them. If job descriptions, training, and approval authority stay the same, people keep working the old way around the new tools.
6. Nobody is measuring outcomes
If success is defined as “we rolled out Copilot,” it’s impossible to know whether AI is paying off. Agentic organizations tie each AI workflow to an operational metric they already care about, such as response times, resolution rates, hours spent on reporting, or audit readiness.
